A simple plan to increase profit

  • Diagnose > Fix > Grow
  • 30 Day Action Plan
  • ROI in 90 Days
  • Profit Clarity Framework
“

WOW!! after this almost audit on my business, they found so many little things which didn’t sound a lot alone. Add them all up, we are now saving ££££ making us more bottom line profit.

“

Turned a busy business into a profitable one. Should have done this years ago.

How you feel NOW
You don’t need more ideas.

You need profit clarity.

You’re working hard, the ramps are full… but the numbers don’t feel right.

It usually looks like this:

  • Booked out for a fortnight and still tight at month end
  • A labour rate the job sheets never actually recover
  • Diagnostic time given away before the work even starts
  • Parts sold on at prices that do the supplier a favour
  • The MOT bay winning work the rest of the shop funds
  • On the spanners all day, on the paperwork all night

You’re not failing. You’re running a garage without a clear profit system.

The Promise
no hype or “guru”

Frequently asked questions

Yes, if you can give them a technician's time, and cost it honestly: an apprentice wage, the day-release hours, a mentor's lost billable time in year one, and the tools. Many garages struggle to take one on, but a technician who grew up in your workshop is the only answer to the recruitment problem that doesn't involve poaching. Sell the hours they free up at a proper rate and the sum works from year two.

Because a full workshop and a profitable month are different things. If the labour rate matches the garage down the road, every hour is sold at a loss, and if the job card says two hours but the tech took three, the difference is yours. Most busy-but-broke garages we see have a rate set once, hours never checked against the clock, and parts sold at cost plus a guess. Fix those and the same cars pay you.

Plan them, because most garages see the same dips every year. Pull the servicing reminders forward into the quiet weeks, book the fleet and trade customers for them, put training and the stocktake in the gaps, and match the rota to the diary rather than paying for a full week of half-sold hours. A quiet fortnight with the rota trimmed costs a fraction of one at full staff.

Between 7% and 20%, with smaller garages usually at 7% to 12%, on Bsness's April 2026 report on UK garage earnings. Where you sit in that range is decided inside the workshop: the labour rate, how many of the hours on the clock are actually sold, and the margin on parts. Garages that know those three numbers each week price with confidence; garages that don't tend to sell labour at a rate set years ago.

Above 85% if you are running it well; most UK garages sit at 60% to 70% without realising, on WorkshopEase's June 2026 guide. Efficiency is sold hours against hours paid, so a technician paid for 40 hours who bills 26 is running at 65%. Measure it weekly per tech, find where the hours go (waiting for parts, unbilled diagnosis, jobs quoted short), and fix the biggest one first. Ten points of efficiency is worth more than a price rise.

More than most do. GarageMax's April 2026 labour rate check puts the UK independent average at £75.87 an hour and the cost-based rate most small workshops actually need nearer £112; it calls the gap the fear tax. Work yours out from real costs: technician wages, the bay, the equipment, insurance and the hours you actually sell in a week rather than the 40 on the clock. Then set the rate to that and stop apologising for it.

Yes, if the offer fits the timetable. Transport Scotland's first-year evaluation found passenger numbers from Galashiels and Tweedbank far above forecast, and a commuter who leaves a car at the station by seven and collects it after six is a service and MOT customer who never has to take a day off. Offer drop-off before the early trains and collection until seven, and price the convenience into the labour rate rather than giving it away.

Between £500 and £3,500 a month plus VAT for one-to-one coaching, depending on the coach's experience, according to Alan Wick's May 2026 guide to UK coaching fees, and the bill runs for as long as the coaching does. The Profit Clarity Framework doesn't work that way: a fixed £1,495 + VAT for 30 days of work on your Galashiels garage's real numbers, and nothing after that.

£1,495 + VAT, fixed, whatever the size of the garage. That covers the full 30-day diagnose-and-fix process on your Galashiels garage: the labour rate, sold hours against clock hours, parts margin, MOT pricing, the rota and cash flow, with the changes implemented rather than left in a report, and leaves you with a more profitable garage. Most clients who commit to the framework and follow our recommendations see a full return on the fee within 90 days.

A few hours a week, mostly at the start. You stay on the ramps; we work around the diary. The onboarding call takes about an hour, gathering your paperwork takes another, and after that most of the effort is ours. With a Galashiels garage we look hard at sold hours against clock hours, because that gap usually tells most of the story about where the month went.

We went from chasing every job going to being selective about what we take on. Fewer jobs, more profit. Sounds obvious now but we couldn’t see it.
